The COUNTER Framework
Training for where the sale is decided

A capability-building system for the people who sell TVs, air conditioners, refrigerators, laptops and smartphones on India's retail floors, from the in-store promoter to the regional business head.

Most retail training ends at product knowledge. Shoppers do not buy on specifications. They decide at the counter, in conversation, in a few minutes.

The problem L&D leaders tell us about

Why retail training rarely changes floor behaviour

Retail teams in CE, appliances and IT are trained often. Conversion, ticket size and attach rates move far less. Six patterns explain most of the gap.

Knowledge stops at features

Promoters can recite every feature but lose the shopper at the comparison stage, when two models sit side by side at a similar price.

The shopper has already researched

Customers walk in having compared prices and reviews online. Staff need to defend price with value, finance options and service, not with discounts.

High churn, short ramp-up

Promoter and associate attrition means new joiners are selling during peak season with a few days of induction.

Split ownership

Brand-paid promoters, retailer staff, trade marketing, HR and sales each own a part of the floor. Nobody owns the shopper conversation end to end.

Peak-season compression

A large share of the year's volume is sold in a few summer and festive weeks, exactly when there is no time to train.

Measured by attendance

Success is reported as sessions held and feedback scores. Conversion, ABV and attach rate are rarely linked back to the programme.

The framework

Seven pillars, one shopper conversation

COUNTER follows the sequence of a real sale on the floor: understand the shopper, present the right product, build the basket, close the deal, extend it across channels, keep the store ready, and make the new behaviour stick. Each pillar ends in a behaviour we can observe and a number we can track.

C

Customer & Shopper Insight

Reading the shopper in the first two minutes: the need behind the visit, who in the family group decides, the budget anchor and what they have already seen online.

What we measure

Need-discovery questions asked per interaction, scored through mystery shopping

O

Offer & Product Storytelling

Turning specifications into the shopper's language and handling the competitor model on the next shelf with confidence, without running it down.

What we measure

Demo rate and comparison-handling score on the floor

U

Upsell, Attach & Affordability

Building the right basket rather than the cheapest one, and making the price affordable through finance and exchange.

What we measure

Attach rate, average bill value and finance penetration

N

Negotiation & Closing

Holding value under price pressure and converting the "we'll come back" shopper before they leave the store.

What we measure

Footfall-to-bill conversion and walk-out recovery rate

T

Technology & Omnichannel Selling

Selling across the store, the website, WhatsApp and the delivery app as one experience, with AI tools as a support for staff rather than a substitute.

What we measure

Follow-up completion and digitally assisted orders per associate

E

Execution at Store

The store standards that make good selling possible: a working demo zone, correct pricing, clean displays and a manager who runs the day.

What we measure

Perfect Store audit score and installation-related complaints

R

Reinforcement & Results

Training that continues after the classroom: managers who coach on the floor, short refreshers in the team's language, and a clear line from learning to sales.

What we measure

Coaching sessions per week and KPI movement against control stores

Module design, exercises and scorecards for each pillar are shared with clients in a discovery session.

Who it serves

One framework, from the floor to the regional head

Every role works on the same seven pillars at a different depth. The weighting for your organisation is set during the diagnostic.

Floor

In-store promoters and retail sales associates

Store leadership

Store and department managers

Field & multi-unit

Area and cluster managers, TSM teams

Marketing

Category, trade and shopper marketing

Leadership

Regional and business heads

How we deploy it

From diagnosis to measured results

Every engagement follows the same five stages. A typical pilot covers a cluster of stores over 90 days before a national rollout.

01

Diagnose

Weeks 1–3

Mystery shopping across store formats, floor observation, sales data review and interviews with store and area managers.

Output: Capability gap map
02

Design

Weeks 3–5

Content built around your categories, competitor set, price bands and store formats, with role plays and scripts in the team's language.

Output: Programme blueprint and content kit
03

Deliver

Weeks 5–12

Workshops held close to the floor, store-side huddles, sales simulations and short refreshers between sessions.

Output: Certified cohorts by role
04

Embed

Month 3 onwards

Train-the-trainer, a weekly coaching rhythm for managers, WhatsApp nudges and certification ladders.

Output: In-house coaching capability
05

Measure

Ongoing

Pilot stores compared with control stores, reviewed with your sales and HR leaders every quarter.

Output: Business impact report
Built around the Indian retail calendar

Train before the peak, coach through it

Training is planned around the season instead of competing with it. Deep skill-building happens in the lean months. Short readiness sprints happen before each peak.

Measurement

Four levels, ending in the numbers your CFO reads

Every programme starts with a baseline and an agreed set of KPIs. We report learning, but we are judged on the third and fourth levels.

Level 1 · Learn

Knows it

  • Pre and post assessment
  • Role certification
  • Product and process quizzes
Level 2 · Do

Does it on the floor

  • Mystery shopping scores
  • Observed selling behaviours
  • Perfect Store audits
Level 3 · Sell

Moves the business

  • Footfall-to-bill conversion
  • Average bill value
  • Attach and finance penetration
  • Counter share
Level 4 · Sustain

Lasts beyond the programme

  • Time to productivity for new joiners
  • 90-day attrition
  • Customer satisfaction and NPS
  • Return on training spend
Adaptable across sectors

The architecture stays. The floor changes.

COUNTER was built for consumer durables and electronics retail. The seven pillars apply wherever frontline teams sell, serve or fulfil. The core design flexes to each one.

Core design

CE, appliances & IT

High-ticket, considered purchases where demos, finance, installation and the brand comparison decide the sale.

Adaptation

Large-format & multi-brand retail

Brand-neutral selling across departments, category productivity and store operations.

Adaptation

D2C & brand stores

Brand storytelling, experience zones and online-to-store continuity.

Adaptation

Quick commerce & dark stores

No shop floor: the weight shifts to execution, accuracy and supervisor coaching.

Adaptation

FMCG & field sales

The retailer is the customer: outlet economics, beat productivity and trade negotiation.

Adaptation

Services: BFSI, telecom, auto

Advisory selling within compliance, in branches and showrooms.

How each pillar adapts to your sector is mapped with you during design.

Delivery formats

Formats we combine for each engagement
